FBX SkinnedMeshRenderer deformed stick figure

trying to figure out the animation workflow from Blender to Unity
the character on the left is an import of the blender file, animating with mecanim with a simple idle animation
i added more animations (“actions”) to the blender file and exported as an FBX - the character on the right is this FBX.
any ideas why is he turning into a stick figure here?

the animations look correct in the animation preview window so i’m not sure what i’m missing here.

it seems that just dragging a fresh copy of the fbx into the scene works just fine. no idea what i did that caused the original copy to get all messed up
